Test it small.
Build it right.

The Pilot Plan is one page for planning a small test of a new program, service, or offer before you build the full version: who is in the first group, what should change for them, how you will know, and what you will decide at the end. About thirty minutes, on your own or with one colleague.

Free. One letter-size page to print or fill in on screen.

What is on the page

Seven questions
to answer before you build.

A pilot gives a funder, partner, or board something to look at: who came, what changed, and what it would take to reach more people. These questions keep the test small enough to finish.

  1. 01

    The idea in one sentence.

If we offer this, then these people will do or have something new.

  2. 02

    The first group.

Who is in it, how many, and how you will invite them. Five to fifteen people is enough.

  3. 03

    The smallest version.

What they will experience, how often, and for how long. Cut anything the test does not need.

  4. 04

    What should change.

One or two signals, and how you will capture them: their exact words, a count, or a before and after.

  5. 05

    Who owns what.

One name next to each step: inviting, running, collecting what happened, and deciding.

  6. 06

    The dates.

Start, a midpoint check-in, finish, and the meeting where you decide.

  7. 07

    The decision at the end.

What would make you keep it, change it, or stop, and what you will show the people who fund or support the work.

Two fields and you are done. The third is optional.
